We thought we were building a website.

Brandon Shields and Lindsey O'Sullivan on how three modest bets, made to survive a brand refresh and "maybe dark mode," ended up carrying four brands and ten markets.

The line people quoted

"A second airline is just a very aggressive dark mode."

Every component asks for brand.primary, never a named color. So a new airline was a token file, not a rebuild. A new market became a locale, and retiring one became a toggle.

Get these right on day one
01Start with tokensDefine brand and semantic tokens before you build a single component. It was our biggest unlock, and it cost almost nothing to do first.
02Share the models, not the entriesA small set of page types and campaign models, reused everywhere. A new page type is for a different job, never a different color or story. Brands own their words.
03Free your producersDecouple content from code from the start, so the people who own the message can ship it without filing a ticket.
After the talk
Already live? Your homework

Find the copy. Make it a dimension.

Find the place where you built a per-brand or per-market copy of something. There's always one. Ask what it would take to make it a dimension instead. That's where your next "yes" is hiding.

What's next

Structure first. Agents second.

Agents thrive on structured content: fields that mean something and a model that says what goes where. The shared models we built so two airlines could share a campaign are the ones we're handing to agents now.
